How to Increase Cabinet Shop Capacity Without Hiring More People

"We need more capacity and we don't know how to get it." That's how a lot of shop owners say it. Orders are backing up, lead times are stretching, and the obvious answer is another body on the floor — except good people are hard to find, training takes months, and payroll is already the biggest line on the P&L.
Here's the thing most shops discover once they measure it: they already have the capacity. It's being spent on rework, on waiting, on hunting for parts and information, and on doing setups twice. Recover that, and a shop can ship more with the same crew. Not in theory — that's the pattern we see over and over when a shop starts tracking the right numbers.
This is the order to go after it.
Where capacity actually goes in a custom shop
Before adding people, it's worth being honest about where the current hours go. In a cabinet or millwork shop, four leaks account for most of it:
- Rework. Every hour spent re-sanding, re-edgebanding, re-drilling, or remaking a part is an hour that didn't produce new work. And rework tends to arrive at the worst time — right before ship.
- Waiting on material. The saw stops because a sheet isn't there. Assembly stops because the hardware didn't come in. Someone drives to the supplier. Ten minutes here, an hour there.
- Waiting on information. Which finish? Which hinge? Where's the drawing? The job sits while someone finds out.
- Setups done twice. No standard way to do the job, so it depends on who's on the machine that day, and the second person redoes what the first person set up.
None of these show up on a time sheet as "wasted." They're just hours. That's why they persist: nobody sees them.
Step 1: Measure throughput against a daily target for two weeks
You can't recover capacity you can't see. The starting number is throughput — what the shop actually completed today versus what it needed to complete. Pick a unit (cabinet boxes, doors, cabinet-equivalents, dollars shipped), set a daily target from what a normal crew produces on a normal day, and record actual at end of shift for two weeks.
Two things happen. First, you'll find the real gap between target and actual — it's usually bigger than the gut feel. Second, the days you miss will point to the same one or two cells over and over. Step 2: Kill the top defect
Rework is the biggest capacity leak in most shops and the fastest one to close. Log every defect for those same two weeks — where it was found, where it was caused, rework hours, scrap. Sort by total cost, not by how often it happens. Fix the top one.
That's not a quality program. It's one issue. One shop recovered $40,000 in a single month by fixing one recurring problem the log pointed to — not because it was the loudest issue, but because it was the most expensive. Step 3: End stockouts with Kanban cards
Every stockout is a throughput miss with a delay attached. The fix is old and simple: a Kanban card on every item you stock — hardware, edgebanding, fasteners, finish, common sheet goods — with its reorder point and supplier on the card. When the bin hits the line, the card comes off and purchasing orders. No counting, no guessing, no truck to the supplier at 2pm.
Shops that put cards on their top thirty items usually see stockouts fall to near zero within a month, and the hours the crew used to lose waiting or driving turn back into production.
Step 4: Write the SOP for the job that causes your top defect
Not forty SOPs. One. Take the process behind the defect from Step 2 and write a one-page SOP: photos, the five steps that matter, the check at the end. Put a QR code at the workcell so it opens on a phone. Now the job gets done the same way regardless of who's on it, the setup happens once, and the second person doesn't undo the first.
Then the next one. SOPs are how recovered capacity stays recovered when someone's out or someone new starts.
Step 5: Use a timer to find the real bottleneck
Once the big leaks are closed, the remaining gap is usually one cell that takes longer than anyone thinks. A productivity timer at the workcell — start when the job begins, stop when it's done — gives you real cycle time by job and station. Compare it to what the schedule assumes and the bottleneck is obvious. That's the cell to add a helper to, resequence around, or improve first.
What to expect

But the pattern is consistent: throughput rises without adding people, on-time delivery improves because the schedule stops sliding, and the crew is less frustrated because they stop redoing things and stop waiting.
The other thing to expect: the first two weeks of measuring feel like extra work. They are. It's a few minutes a day, and it's the two weeks that make everything after it possible.
